AI Agents Are the New Attack Surface
For a long time, enterprise security has been about protecting things you can see.
Networks. Systems. Data. Identities.
You build layers around them. You monitor access. You try to reduce risk at the edges.
That model made sense when software mostly did what it was told.
That is starting to change.
What we are seeing now is a shift from software that assists to systems that act. Not in some abstract way, but in very practical terms. Systems that can look things up, connect pieces of information, make decisions, and then do something with those decisions.
That changes the nature of exposure in a way I do not think most people have fully internalized yet.
An AI agent does not sit neatly inside a boundary. It moves across them.
It touches internal systems. It pulls from external APIs. It reads from the open web. It interacts with communication channels. It stitches together signals from places that were never really meant to be stitched together.
Individually, none of this feels particularly dangerous. We have lived with most of these data sources for years.
What is different is the speed and the coherence.
You can now ask a system to look into something, and in a very short period of time it will come back with a view that is far more complete than anything a human would realistically assemble on their own. Not because the data was hidden before, but because it was fragmented.
What used to be scattered is now connected.
And once it is connected, it starts to become useful in ways that were not obvious before.
That is where things get interesting.
We tend to think about data exposure in terms of individual pieces of information. What is sensitive. What is protected. What is behind some form of access control.
But increasingly, the issue is not the individual data point. It is the picture that emerges when enough of those points are brought together.
That picture can be built very quickly now.
Most organizations I talk to still assume they have a reasonable understanding of what is happening inside their systems. They may not have perfect visibility, but they believe the boundaries are at least defined.
What they do not have is a clear view into how these new systems behave once you let them operate across those boundaries.
Agents do not follow fixed paths. They adapt. They take one step, then another, based on what they find. They chain actions together. They move faster than anyone can realistically monitor in real time.
At that point, you are no longer just securing access.
You are trying to understand behavior.
That is a very different problem.
The traditional assumptions start to break down. You no longer have clearly defined users in the same sense. Workflows are not always predictable. The path from input to outcome is not always obvious, even after the fact.
You also start to see new kinds of risk.
Systems that map people and organizations in ways that feel closer to reconnaissance than search. Data that is harmless on its own becoming meaningful when combined with other signals. Inputs that subtly shift how an agent behaves without being obviously malicious. Chains of actions that end up somewhere no one explicitly intended.
None of this requires a dramatic failure. It is more subtle than that.
And because it is subtle, it is easy to underestimate.
Most enterprises are still early in how they are using AI. There is a lot of experimentation. Some internal tools. A few things pushed into production.
Security, for the most part, is still thinking in the old model.
There is not yet a clear framework for how to govern what these systems do. Visibility into how multiple agents interact is limited. The way external data is brought in and used is often loosely controlled. The ability to trace how a decision was actually made can be surprisingly thin.
The gap between what these systems can do and how well we understand them is growing.
At some point, that gap becomes the real risk.
We will need to get more comfortable thinking about constraints, not just permissions. About how decisions are made, not just what is accessed. About whether actions can be understood after they happen, not just whether they were allowed.
This is less about locking things down and more about shaping how systems behave.
That shift is going to take time.
In the meantime, these agents are not going to wait.
They are going to show up in sales workflows, customer interactions, financial processes, and places where decisions actually matter. Not as experiments, but as part of how work gets done.
The organizations that do well here are not going to be the ones that adopt the fastest.
They are going to be the ones that take the time to understand what it means to let systems act on their behalf, and what needs to be true for that to be safe and reliable.
We are moving into a world where software does more than assist.
It acts.
That is a meaningful shift.
